Year One as Product Lead: A 12x Year, Measured Honestly

The story

When I stepped into the Product Lead role for NOWINCLUDED in July 2025, there were no formal KPIs, release processes were ad hoc, and feature history lived in people's heads. Twelve months later the member base had grown roughly 12x — and just as importantly, the product had a North Star, a release engine, and instrumentation that makes outcomes provable. This case study is adapted from the ROI review I wrote for leadership, and it keeps the same rule: claim only what the evidence supports.

The growth

The member base grew from ~291 profiles to ~3,453 in my first twelve months. Monthly acquisition grew roughly 6x, from a pre-tenure average of ~42 new profiles per month to ~264. The peak month — 500 new profiles in April 2026 — landed exactly in the window when the Walking Challenge and the Inner Circle open-application model launched.

Attribution, stated plainly

I didn't create this growth alone, and I won't claim I did. Marketing, community, events, and business development drive demand. What product owns is the surface those members convert into — challenges, stories, the Ambassador Hub — and the release engine that shipped it. The acceleration is not random with respect to what we launched.

What shipped on my watch

July 2025 — leaderboard points and rankings, virtual wellness activities, photo/video on posts, HubSpot data sync.

September 2025 — Story-Centered Feed, Notification Centre, Water/H2O Heroes wellness challenge, Ambassador Hub.

February 2026 — signup funnel upgrade and direct upload, intended to simplify story submission.

March 2026 — Walking Challenge live on both app stores, Global Search, Inner Circle productization.

May 2026 — in-app calling stack (scheduled + 1:1 video calls), ambassador badge across surfaces, PPI capture.

How I think about a year like this

You cannot A/B test a Product Lead — there's no counterfactual year without me. So I measured my own ROI across six lanes: the delivery engine, member and mobilization outcomes, quality and risk reduction, strategic clarity and market expansion, operating leverage, and decision infrastructure. For each, I marked what was mine to claim ("owned") and what was shared ("contributed"). Honest uncertainty over confident overreach — that instinct is itself part of the value.

What I learned

“A defensible ~12x with a stated attribution caveat is worth more than a clean-sounding number I can't stand behind.”
